  1. 01Autopsy Report — what was built, what it actually does, why it stalled. Technical and organizational causes, separated. Read a full specimen report for a fictional law firm — this is the exact document you receive.
  2. 02Eval Baseline Pack — a golden test set built with your subject-matter expert and a runnable harness that scores the pilot against it. Numbers, not adjectives. The harness starter is public.
  3. 03Compliance Position — where this system sits under the EU AI Act risk tiers and GDPR, in engineering language. What documentation exists, what is missing. Reviewed by a partner lawyer when it crosses defined triggers. Template pack here.
  4. 04Budget-Holder Readout — sixty minutes, the verdict, the costed options. Built for the person who signs, not the person who sponsored the pilot.

Who this is for

Companies of roughly 25–250 people in the EU that have already spent five figures or more on AI — a vendor build, an internal pilot, a tool rollout — and cannot show a P&L line for it. Professional services firms are our home turf: law, accounting, and other regulated back offices where "roughly right" is not an acceptable model output.

It is explicitly not for companies looking for their first AI idea. If nothing has been tried yet, there is nothing to autopsy — and an agency that sells you enthusiasm at that stage is part of the problem we exist to clean up.
